Token Efficiency Analysis

EverMemOS claims an 89% reduction in average tokens compared to full-context evaluation. This document examines what the "Average Tokens" figure actually measures, what it omits, and whether the claimed efficiency translates to meaningful accuracy gains.


Paper Claims

The implied claim: EverMemOS uses 2,298 tokens vs. 20,281 for full-context, an 88.7% reduction.


Paper Cost Data

The EverMemOS paper itself provides a token-level cost breakdown (Table 8, Appendix A.3) that reports substantially higher per-question costs than the "Avg. Tokens" figure in the README. The paper states:

"Phase III consumes 10.27M tokens (~6.7k/question) with GPT-4.1-mini and 9.31M tokens (~6.0k/question) with GPT-4o-mini"

The README claims 2,298 "Average Tokens" per question. The paper's own logged data shows the real Phase III cost is 6,045-6,669 tokens per question -- 2.6-2.9x the README figure.

Insufficiency Rate and Call Counts

The paper reports (Appendix A.1):

"Multi-round query rewriting frequency. On LoCoMo (GPT-4.1-mini), the sufficiency checker triggers a second-round query rewriting for 31.0% of questions."

The call counts in Table 8 confirm this: 2,017 search calls for 1,540 questions = 1,540 sufficiency checks + 477 multi-query generations (477 / 1,540 = 31.0%). For GPT-4o-mini, the rate is higher: (2,219 - 1,540) / 1,540 = 44.1%.

Phase III makes 3,557 calls for 1,540 questions (GPT-4.1-mini), or 2.31 calls per question on average. Every question receives at least 2 calls (sufficiency check + answer generation); 31% receive a third (multi-query generation).


What the Published Data Contains

The published eval_results.json files on HuggingFace contain 6 fields per question entry:

  • question_id
  • question
  • golden_answer
  • generated_answer
  • llm_judgments
  • category

There is no formatted_context field. The evaluation pipeline does track formatted_context in an intermediate file (answer_results.json), but that file was not published. The pipeline code saves it at EverMind-AI/EverMemOS/evaluation/src/core/stages/answer_stage.py, line 212:

The README confirms this intermediate file exists (line 263): answer_results.json - Generated answers and retrieved context. But the HuggingFace dataset (EverMind-AI/EverMemOS_Eval_Results) contains only eval_results.json for 5 systems. The answer_results.json files with context data were not published.

Token counts cannot be independently verified from the published artifacts.


No Token-Counting Code Exists

A search of the entire EverMemOS repository found no token-counting code:

  • No tiktoken import
  • No count_tokens or token_count functions
  • No cost tracking or token logging

The _generate_report method at EverMind-AI/EverMemOS/evaluation/src/core/pipeline.py, line 668 generates only accuracy statistics (total questions, correct count, accuracy percentage). No token metrics are computed.

The "Average Tokens" column in the README is not generated by any code in the published repository. It was computed externally or manually.


What "Average Tokens" Appears to Measure

Based on the pipeline architecture, the "Average Tokens" figure likely counts only the retrieval context passed to the answer prompt -- the content that fills the {context} placeholder in the answer prompt template.

However, the actual LLM input per question includes additional components that are not counted:

Token counts measured with tiktoken (o200k_base encoding, used by gpt-4o-mini) on the prompt template text with {context} and {question} placeholders removed.

The CoT prompt template alone is 729 tokens before any context is injected. This is the largest prompt across all systems.

Component 2: Retrieved Context (the claimed "Avg. Tokens")

This is the 2,298 figure for EverMemOS. For the CoT prompt, this context is formatted with the default speaker-separated template.

Component 3: Agentic Retrieval Overhead (EverMemOS only)

The EverMemOS agentic retrieval flow makes up to 2 additional LLM calls per question before the answer generation step:

  1. Sufficiency Check (EverMind-AI/EverMemOS/evaluation/src/adapters/evermemos/stage3_memory_retrivel.py [sic], line 698): An LLM evaluates whether initial retrieval results are sufficient. Input: 394-token prompt template + query + up to 10 retrieved documents (truncated to 500 chars each per agentic_utils.py line 48, ~1,120 tokens for 10 docs). Total input: ~1,525 tokens. max_tokens=500.

  2. Multi-Query Generation (line 742, conditional on insufficiency): An LLM generates 2-3 refined search queries. Input: 401-token prompt template + query + key_info + missing_info + 10 documents (~1,120 tokens). Total input: ~1,565 tokens. max_tokens=300.

These calls consume tokens that are not reflected in the "Average Tokens" figure. Token counts measured with tiktoken (o200k_base encoding).

Component 4: Answer Generation Output (Completion Tokens)

The CoT prompt generates a structured 7-step chain-of-thought response. The pipeline then discards everything before "FINAL ANSWER:" (stage4_response.py, line 135). The stored generated_answer contains only the final answer, not the chain-of-thought.

The paper's Table 8 confirms the completion overhead: for GPT-4.1-mini, the answer stage consumes 5.82M total tokens vs. 4.63M prompt tokens, yielding 1.19M completion tokens across 1,540 questions (773 completion tokens per question on average). For comparison, Mem0 with the "5-6 words" instruction produces answers averaging 4.48 words (see word_counts.md).

The completion token cost is not reflected in the "Average Tokens" figure or any other published metric.


Real Total Token Cost per Question

This component analysis predicted a per-question input range of 4,564-6,129 tokens before the paper's Table 8 was identified.

EverMemOS (Agentic Mode) -- Confirmed Total (Paper Table 8)

The paper's own Table 8 provides the authoritative per-question cost, including both prompt and completion tokens:

Independent testing confirmed the 5,200-6,900 range before Table 8 was identified.

The "2,298 Average Tokens" figure accounts for 34.5-38.0% of the real per-question cost. The actual reduction vs. full-context (20,281 tokens) is 67.1-70.2%, not 88.7%.

Other Systems

For Mem0, MemOS/MemU, and Zep, the answer prompt template should be added to the claimed context tokens. These systems do not have additional LLM calls during retrieval:

What the README Hides

The README's "Avg. Tokens" Column

The README presents this comparison:

This implies EverMemOS achieves a better score using 89% fewer tokens. But "Avg. Tokens" measures only the retrieval context injected into the answer prompt (see Paper Cost Data). The actual per-question cost includes prompt templates, agentic retrieval overhead, and completion tokens. Here is the same data decomposed into actual cost components:

EverMemOS components sum to 6,690 due to independent rounding of each row. The 6,669 total is from Paper Table 8 (10.27M / 1,540) and is the authoritative figure.

The README compares only row 1. The real cost comparison is the "Real total" row. EverMemOS is the most expensive system evaluated -- not the most efficient.

The previously claimed delta was based on an unverified 91.21% full-context figure. Our independently measured full-context baseline (92.62%) exceeds both that claim and the EverMemOS system score.

Context for the Delta

  1. Judge variability: The LLM judge uses 3 runs with majority vote. The per-run standard deviations for EverMemOS are +/- 0.03% (source: results-audit/RESULTS_AUDIT.md). This measures run-to-run variation only.

  2. Adversarial plausibility baseline: The V2 (vague-but-topical) adversarial baseline scores 62.81% using intentionally wrong answers (source: ap-baseline/README.md).

  3. Ground truth errors: 99 of 1,540 questions (6.4%) have corrupted golden answers. The judge marks systems correct on corrupted questions at rates from 34.3% to 60.6% (source: results-audit/RESULTS_AUDIT.md). The theoretical scoring ceiling is 93.57%.

  4. Full-context baseline now measured: Our independent evaluation with answer_prompt_cot on GPT-4.1-mini scores 92.62% -- exceeding both the claimed 91.21% and the EverMemOS system score of 92.32%. See full_context_baseline.md for full results across 4 configurations.

  5. No statistical significance test is present in any of the evaluated repositories.

The claimed "2,298 Average Tokens" counts only the retrieval context injected into the answer prompt. The paper's own Table 8 shows the full Phase III cost is 6,045-6,669 tokens per question, including the CoT prompt template, agentic retrieval overhead (sufficiency check + conditional multi-query generation), and all completion tokens. Independent testing confirmed the 5,200-6,900 range before Table 8 was identified. See Component breakdown and Paper cost data above.

Note on asymmetric comparison: The 20,281 full-context figure appears in the same "Avg. Tokens" column as the 2,298 figure. Table 8 proves that 2,298 is retrieval context only. Since both figures occupy the same column, 20,281 is likely also context only (no prompt template, no completion tokens), though no direct confirmation exists for the full-context measurement. The EverMemOS totals from Table 8 (6,045-6,669) include both prompt and completion tokens. The 67.1-70.2% reduction figures above therefore compare EverMemOS's full cost against full-context's partial cost. See Component breakdown for the full analysis.

Latency

The 2-3 LLM calls per question are sequential and cannot be parallelized: the multi-query call depends on the sufficiency check result, and the answer generation depends on the (potentially refined) retrieval results. The paper's Table 8 confirms 3,557 Phase III calls for 1,540 questions (GPT-4.1-mini), or 2.31 calls per question on average. All other evaluated systems (Mem0, MemOS, MemU, Zep) make a single LLM call per question for answer generation. With the same answer prompt (answer_prompt_cot) and same answer model (GPT-4.1-mini), full context scores 92.62% vs. EverMemOS's 92.32%. The memory system produces a net negative delta of 0.30 points. The LLM judge accepts 62.81% of intentionally wrong vague-but-topical answers (AP v2 baseline, source: ap-baseline/README.md). No statistical significance test is published in any evaluated repository. The reported 92.32% approaches the theoretical scoring ceiling of 93.57% (within 1.25 points), imposed by the 6.4% corrupted ground truth rate (source: results-audit/RESULTS_AUDIT.md).

Net Result

Two to three sequential LLM calls per question (Paper Table 8), 6,045-6,669 total tokens per question (Paper Table 8, vs. claimed 2,298), with the majority of answer completion tokens discarded after "FINAL ANSWER:" extraction, for a net accuracy loss of 0.30 percentage points compared to the independently measured full-context baseline (same prompt, same model), with no published significance test, measured by a judge that accepts 62.81% of intentionally wrong answers.
