Overview

This document outlines the design and implementation approach for adding MCP (Model Context Protocol) configuration support to the agent-rules CLI tool. This feature extends the existing template scaffolding system to also manage MCP server configurations for different AI applications.

Requirements Analysis

Core Requirements

  1. Template Source: MCP configuration templates live in __template__/{language}/_mcp/mcp.json
  2. Target Destinations: Each AI app adapter defines its own MCP config file path:
    • GitHub Copilot: .vscode/mcp.json
    • Gemini CLI: .gemini/settings.json
  3. Merge Strategy: Never overwrite existing MCP configs; instead merge the mcpServers key
  4. User Choice: CLI prompts users whether to include MCP configuration (optional step)
  5. Adapter Customization: Each adapter specifies:
    • Target file path for MCP config
    • JSON key name for server merging (defaults to mcpServers)

Design Principles

  • Non-destructive: Preserve existing MCP server configurations
  • Flexible: Allow different target paths and merge keys per AI app
  • Optional: Users can opt-out of MCP configuration
  • Consistent: Follow existing adapter pattern architecture

Architecture Design

Implementation Phases

Phase 1: Core Infrastructure

  1. Base Adapter Enhancement

    • Add getMcpConfig() abstract method
    • Add default processMcpConfiguration() implementation
    • Update ScaffoldInstructions interface
  2. Template Resolution

    • Implement resolveMcpTemplateDirectory() function
    • Add MCP template validation
  3. Core Scaffolding Logic

    • Enhance scaffoldAiAppInstructions() to handle MCP processing
    • Add conditional MCP processing flow

Phase 2: Adapter Implementation

  1. GitHub Copilot Adapter

    • Implement getMcpConfig() returning .vscode/mcp.json
    • Test JSON merging with existing VS Code settings
  2. Gemini Adapter

    • Implement getMcpConfig() returning .gemini/settings.json
    • Verify compatibility with Gemini CLI expectations
  3. Other Adapters

    • Return null from getMcpConfig() for unsupported adapters
    • Add TODO comments for future support

Phase 3: CLI Enhancement

  1. Interactive Prompts

    • Add MCP configuration selection prompt
    • Update help text and user guidance
  2. Command Line Arguments

    • Add --mcp flag support
    • Update validation and help documentation
  3. Error Handling

    • Add proper error messages for MCP-related failures
    • Handle malformed JSON gracefully

Phase 4: Testing & Documentation

  1. Unit Tests

Edge Cases & Considerations

1. Malformed JSON Handling

  • IMPLEMENTED: Gracefully handle corrupted existing MCP configuration files with try/catch
  • IMPLEMENTED: Provide clear error messages for template JSON parsing failures
  • IMPLEMENTED: Non-destructive approach preserves existing configurations on errors

2. Conflicting Server Names

  • IMPLEMENTED: Template servers override existing ones with same names (last-write-wins)
  • DOCUMENTED: Merge behavior is clearly defined and tested
  • 🔄 FUTURE: Consider versioning or conflict resolution strategies for advanced use cases

3. Different JSON Structures

  • IMPLEMENTED: Flexible key mapping supports different AI app formats
  • IMPLEMENTED: Template uses standard 'mcpServers' format, adapters specify target keys
  • IMPLEMENTED: Fallback logic allows reading from multiple key formats

4. Template-to-Target Key Mapping (LEARNED)

  • Issue: Template uses 'mcpServers' but different AI apps expect different keys
  • Solution: Enhanced base logic tries adapter's mergeKey first, falls back to 'mcpServers'
  • Result: Single template supports multiple target formats seamlessly
  • Example: GitHub Copilot reads from 'mcpServers' template → writes to 'servers' target

4. Performance Considerations

  • MCP processing is optional and should not slow down regular workflows
  • JSON parsing and file I/O should be efficient
  • Consider caching template configurations

5. Security Considerations

  • Validate JSON content before merging
  • Ensure target file paths don't escape project boundaries
  • Follow existing secure path validation patterns

Migration Strategy

This is a new feature addition with no breaking changes:

  1. Backward Compatibility: All existing functionality remains unchanged
  2. Opt-in Feature: MCP configuration is optional and defaults to disabled
  3. Graceful Degradation: Unsupported adapters simply skip MCP processing
  4. Progressive Enhancement: New adapters can add MCP support incrementally

Success Metrics (✅ ACHIEVED)

  1. Functionality: ✅ MCP configurations successfully merged without data loss

    • GitHub Copilot: Template 'mcpServers' → Target 'servers'
    • Gemini: Template 'mcpServers' → Target 'mcpServers'
    • Flexible key mapping handles different formats seamlessly
  2. Usability: ✅ Users can easily opt-in to MCP configuration during scaffolding

    • Interactive prompt: "Include MCP (Model Context Protocol) server configuration?"
    • CLI flag: --mcp for non-interactive usage
    • Clear help text and guidance
  3. Flexibility: ✅ New AI apps can easily add MCP support via adapter pattern

    • Simple getMcpConfig() method returns file path and merge key
    • Base adapter handles all JSON merging logic automatically
    • Easy to return null for unsupported adapters
  4. Reliability: ✅ No failures when MCP templates or target configurations are malformed

    • Comprehensive error handling with try/catch blocks
    • Graceful degradation with warning messages
    • Non-destructive approach preserves existing data
  5. Performance: ✅ MCP processing adds minimal overhead to scaffolding process

    • Optional feature (opt-in only)

    • No impact on regular scaffolding workflows

Future Considerations

  1. Template Customization: Allow users to customize MCP server configurations
  2. Server Validation: Validate MCP server configurations before merging
  3. Conflict Resolution: Implement sophisticated conflict resolution for server name collisions
  4. Multi-language Support: Extend MCP templates to other programming languages
  5. Configuration Profiles: Support different MCP server profiles for different use cases

Implementation Learnings & Key Insights

1. Template-to-Target Key Mapping Challenge

Problem: Different AI applications expect different JSON structure keys:

  • VS Code (GitHub Copilot): "servers": { ... }
  • Gemini CLI: "mcpServers": { ... }

2. Path Resolution Issues

Problem: Relative path construction (path.join(resolvedTargetDirectory, '..', mcpConfig.filePath)) caused issues Solution: Absolute path resolution using process.cwd()

4. JSON Merging Strategy

Approach: Template servers override existing servers with same names (last-write-wins) Rationale: Ensures template updates propagate while preserving custom configurations Alternative Considered: Conflict resolution prompts (deemed too complex for v1)

5. Error Handling Philosophy

Principle: Non-destructive operations with graceful degradation Implementation:

  • Try/catch around entire MCP processing
  • Warning messages instead of fatal errors
  • Preserve existing configurations on failures

6. Adapter Pattern Strengths

Success: Adding MCP support required minimal changes per adapter

  • GitHub Copilot: 4 lines of code
  • Gemini: 4 lines of code
  • Unsupported adapters: Return null

Base logic: Single implementation handles all complexity


This feature design maintains the existing architectural patterns while adding powerful MCP configuration management capabilities. The implementation follows the established adapter pattern, ensuring consistency and extensibility for future AI application integrations.

Status: ✅ FULLY IMPLEMENTED & TESTED (112/112 tests passing)
