jev-lens

Status: agreed 2026-09-19 after a three-round design interview. This file is the contract between the two repos, jev-lens (Claude Code hook plugin) and jev-lens.nvim (editor side). Change it before changing either side.

1. Problem

Reviewing agent output is the bottleneck. lazydiff shows what changed. Nothing says whether you need to look at all, which files, or what kind of look. The habitual review is not line by line: it is "find the leftover comment blocks, check the overall shape". That is a handful of cheap judgments, so it should run automatically before a diff is ever opened.

2. Product in one paragraph

When a Claude Code session stops, a detached judge diffs the repo against a baseline (the tree as of the last review), asks Jev a batch of calibrated questions, and writes one verdict file per repo. Neovim watches that file. A green verdict is one quiet notification line. Anything else opens a popup: which files need attention, what kind, how sure, plus one-key actions: open lazydiff on the file, strip flagged debris, mark reviewed, jump to the session.

Gates (jev-gates) stop bad writes before they land. The lens ranks what did land for the human who signs off. They are complementary and independent.

3. Decisions (settled)

33	Unverified changes from jev-gates (2026-09-20)	The jev-gates proof gate writes <gates-dir>/proof/<repo-key>.json at every stop, keyed with the same sha256 formula. The judge reads it after its own request, waiting up to JEV_LENS_PROOF_WAIT_MS (3000) for one judged in the last ten seconds, and copies the risky-and-unproven rows into verdict.unverified. A file older than the baseline is ignored. nvim renders them as rows under the files and treats a non-empty list as a reason to open the popup even when no file is flagged. JEV_LENS_PROOF=0 disables.
32	Edit log covers Bash (2026-09-19)	PostToolUse on Bash runs the jev-gates shell write detector; unresolvable script writes are logged as (script). Pulled forward from v1.5 because gate 30 depends on it.

4. Data layout

Root: ~/.claude/jev-lens/ (override JEV_LENS_DIR).

<key> = first 16 hex chars of sha256 of the absolute repo root (git toplevel). nvim computes the same key with vim.fn.sha256.

Prompts keep the last 32. Edits keep the last 500. Writes are temp-file-plus-rename. Concurrent hooks may race; last writer wins, which loses at most one prompt or edit entry and never corrupts the file.

files is sorted by attention descending. kind is the top choice when its confidence clears the bar, else "unsure"; kind_top always carries the top choice so the popup can show it as a guess (out of scope?). Live data showed a six-way choice rarely clears 0.7, so this field matters. debris only holds candidates with p ≥ debris threshold, and no two candidates claim the same line: a comment carrying a suppression or TODO marker is that class alone. line numbers refer to the file as it was at tree; nvim re-verifies lines content before deleting and refuses overlapping ranges.

5. Hooks (jev-lens plugin)

All hooks: exit 0 always, no stdout, failures swallowed. Timeouts ≤ 5 s.

6. Judge (bin/judge.mjs)

1. Resolve repo root. Not a git repo: active → exit silently; shadow → log.
2. Load state. No baseline → snapshot now as baseline and exit (nothing to judge).
3. If the working tree is clean and HEAD tree ≠ baseline: baseline := HEAD tree (reason commit-clean), delete verdict, exit.
4. Snapshot the working tree to a tree oid tree (temp index, git add -A, git write-tree; respects .gitignore).
5. If tree == baseline: delete any verdict, exit. If tree == last_judged_tree and a verdict exists: exit (coalesce).
6. git diff-tree -p --numstat baseline tree. Drop files matching the ignore list, and anything under the data dir if it lives inside the repo. Redact key-shaped strings. Clip each patch; clip total to maxChars. Judge files in path order so positional question ids are stable.
7. Build call A (verdict) and call B (debris). Send. Validate.
8. Compose verdict, sort, write atomically. Update last_judged_tree. Log.
9. If tree changed on disk during the run (re-snapshot and compare), mark stale: true so nvim shows the badge.

--reviewed: set baseline := current tree, reviewed_id := current verdict id, mark verdict reviewed. nvim can do the same by editing state.json directly.

Questions (N files, batches of 20; the overall question only when a single batch, otherwise overall := max over files):

• look (noul): "Does any part of this diff need a careful look from the developer before it can be accepted?" yes = something is out of scope, changes behavior beyond the ask, breaks a rule, or leaves debris; no = every change is routine, asked for, and clean.
• f<i>_look (noul): same question scoped to one file.
• f<i>_kind (choice): debris, out_of_scope, behavior_change, rule_violation, cosmetic, routine. Each option described concretely.
• f<i>_prompt (choice): options are prompt indexes with the prompt text as description, plus none.

Call B — debris

State: the flagged files' patches plus the candidate list. One noul per candidate (max 64 per call, more calls as needed): "This was added by an AI agent. Would a careful developer delete it before merging?" yes = noise, explanation of the obvious, leftover debugging, a suppression hiding a real problem; no = it carries information a reader needs, or the suppression is justified.

Default ignore: lockfiles (*lock*.json, *.lock, pnpm-lock.yaml, yarn.lock, Cargo.lock, go.sum), dist/, build/, .next/, node_modules/, *.min.*, *.map, *.snap, binary files, and the secret family (.env*, *.pem, *.key, *.p12, *.pfx, id_*, .ssh/, .aws/, .kube/, credentials*, secrets/).

Redaction: strings matching common key shapes (sk-…, ts_…, ghp_…, AWS AKIA…, 32+ char base64/hex runs after key|token|secret|password and = or :) are replaced with [redacted] before entering state.

7. Neovim plugin (jev-lens.nvim)

Zero dependencies. Neovim ≥ 0.10.

• setup(opts): data_dir, poll_ms (1000), show_shadow (false), judge_cmd (auto-resolved from the plugin cache or JEV_LENS_ROOT), keys, on_startup (true), notify (function, default vim.notify).
• Watcher: uv.fs_event on repos/<key>/, plus a poll on mtime as fallback. A new verdict.id that is not reviewed and not already shown → render.
• Route: look = ok → one notify line with p_ok. look ≠ ok but no file flagged → one notify line "uneasy at p, no file stands out". Otherwise a float:

• Keys: l open the file under the cursor and enable lazydiff on it (pcall, falls back to just opening). s strip debris in the file under the cursor, or all files when on the header, after a confirm listing the count. r mark reviewed. j jump to the session: tmux switch-client to the pane from the verdict, or focus the sidekick window whose pids include the session pid. R run the judge now. q close.
• Strip: refuse if the buffer is loaded and modified; for each candidate from the bottom up, compare the on-disk lines at line..end_line to lines exactly; skip on mismatch; delete; write; report counts.
• pending() returns the current unreviewed verdict for this repo or nil.
• Commands: :JevLens show|judge|reviewed|toggle.

8. Non-goals for v1

Cross-session conflicts, hunk-level "why" from the edit log, Bash write attribution, sending corrections to the session, judging outside git repos, stripping anything without a confirm.

9. Edge cases and how they resolve

• Stop with no edits: tree == baseline → no verdict, pending cleared.
• Stop re-entered (stop_hook_active): return without spawning.
• Two stops in a row: same tree → coalesce; different tree → later run overwrites, earlier run notices the tree moved and marks itself stale.
• Human edits between stops: judged as part of the diff. The kind question does not attribute; the edit log will in v1.5.
• Lockfile churn: ignored by default; listed in summary.skipped.
• Huge diff: files over the cap are listed with attention: null and kind: "unjudged" so the popup shows them as unreviewed, never as safe.
• Renames, deletions, binaries: renames judged as modify; deletions get a patch of removed lines; binaries skipped and listed.
• Buffer modified when stripping: refused with a message naming the file.
• Line moved since judged: content check fails, that candidate is skipped and counted as "skipped, content moved".
• No nvim open: verdict persists; shown once on next nvim start in the repo.
• Several nvims in the repo: all render; dismiss is local; reviewed is shared via state.json.
• Worktrees: key is the worktree root, so each worktree has its own baseline.
• No API key / API down: judge logs no-key or the error and writes no verdict. nvim shows nothing. Silence is never green.
